What CxOs should ask before a customer-facing agent goes live

Copilots fail privately. Customer-facing agents fail in public. The questions are not about the model.

Two different products

An internal copilot that drafts a policy update is a productivity bet. An agent on the website that speaks as the company is a representation bet. They should not share a procurement process, a risk tier, or a “we’ll just use ChatGPT” implementation.

If you only remember one distinction from this atlas: drafting tools versus customer-facing agents.

Questions that belong in the design review

Where does the answer come from? If the vendor cannot show retrieval from approved sources — and refusal when evidence is thin — you are buying improvisation with your logo on it.

Who owns the voice? Tone is not a system prompt you set once. It is an editorial object: vocabulary, claims you will never make, languages, and what happens when the user pushes.

What is the skill, and who authorised it? Collecting an email, booking a meeting, or offering a discount is not “chat”. It is an action. Actions need permissions, logging, and a human path.

How does a person take over? After-hours romance dies the first time a frustrated customer cannot reach a named team.

What is retained, where, and for how long? Conversation logs are customer data. Treat them like support tickets, not like playground history.

Can we audit a bad week? You will need to replay what was said, what source was used, and which skill fired. If that is a CSV export from a founder’s laptop, you are not ready.

These questions are why platforms such as HEA-World talk about governance, not only generation. They are also why a mature helpdesk (Intercom, Zendesk) may be the correct agent if the job is ticket resolution inside an existing inbox.

Buy, bolt, or build

Buy when the job is standard and the vendor’s default matches your trust boundary. Bolt with automation (Make and friends) when the gap is routing, not intelligence. Build — including with tools like Cursor — when the experience is the product.

The map on this site will not replace an architecture review. It will stop the review from starting with a logo and a hope.
